When adoption outpaces standards

Claude was already in use. The standards were not.

Location 3’s engineering team did not have an AI adoption problem. Claude was already in use across engineering, and engineers had embraced it. The problem was that adoption had grown organically, one engineer at a time.

Every engineer had built their own rules, skills, and local context files. That meant output quality depended largely on who was driving. Two engineers working in the same repository could get meaningfully different results from the same tool because each had configured it differently. There was no mechanism to enforce shared architectural standards, and no way for an engineer moving into an unfamiliar repo to pick up the right conventions without tracking someone down first.
